Real-time payments readiness in fourteen months

Client
Payments processor serving 300 financial institutions
Duration
14 months
My role
Strategy and delivery assurance

The situation

A national instant payments scheme was launching and the processor’s clients expected day-one access. The platform was built for batch settlement, and fraud controls assumed hours to decide, not seconds.

What we did

  1. Separated what had to be live on day one from what could follow, and agreed it with the largest clients.
  2. Moved fraud scoring in line with sub-second decisions and a clear escalation path for the cases it couldn’t settle.
  3. Ran a full liquidity and operations rehearsal with ten client banks before launch.

What changed

  • 300 institutions live on instant payments at scheme launch
  • 31% lower fraud losses per transaction
  • Round-the-clock operations model in place from day one

The lesson

Instant payments are an operations change first and a technology change second. The rehearsal mattered more than the code.
